How to Use It (15 minutes to complete)

Export your POS inventory data. Pull a report of all active SKUs with last-sold date, units on hand, and cost per unit. Most POS systems (Cova, Dutchie, Greenline, Treez) can export this as CSV.

Paste into the blue columns on the Inventory Audit sheet. The formulas automatically calculate days since last sale, flag dead stock (90+ days) in red, at-risk (60+ days) in yellow, and total your trapped capital.

Review the Dashboard. See your total dead stock value, percentage of inventory that’s stagnant, and estimated cash recovery at 50% and 65% clearance pricing.

Build clearance bundles. Use the Bundle Builder sheet to create 3–5 themed bundles (e.g., “Gas Station Bundle,” “Sweet Dreams Bundle”) at 30–35% off retail. The sheet calculates your margin automatically.

Execute. Print bundle signage, brief your staff on the bundles, and run them for 2–3 weeks. Most CannaReps clients clear 80%+ of dead stock in this timeframe.
